Field Note: The Onboarding Email an AI Agent Wrote Passed Every Copy Check and Still Converted at Half Rate

A composite audit case. This is illustrative, not a named real client or a claim about a specific company.

What Happened

Fluent copy passed.
Structure failed.

A composite audit case. A SaaS team let an AI agent draft the next iteration of its onboarding welcome email. The draft passed every check in place: brand voice, grammar, tone, and a “does this sound like us” review.

It shipped. Two weeks later, click-through had roughly halved versus the version it replaced. Running the new draft through the Decision Friction Model surfaced the cause immediately.

The agent had reproduced a textbook Guest Language CTA, “Start exploring your dashboard,” and a Feature-First Bias structure. The onboarding steps were framed as what the product does, not what changes for the new user. Every sentence was fluent and on-brand.

Nothing in the team’s review process was built to catch a structural failure dressed in good prose. Every check was a voice or quality check, not an architecture check.

The Rebuild

Add the check
the draft was missing.

The tool was not the failure point. The missing structural check was. The fix was to add an architecture review step for any drafted email, AI-assisted or not, before it ships.

Before
“Start exploring your dashboard.” The product invites the reader to look around, while the onboarding consequence remains implicit.
After
“See the first signal in your data today.” The reader’s first outcome leads, then the product explains how to reach it.

Run the draft through the Decision Friction Model and the free structural audit. If the team needs the full review and rebuild, see the Pro plans.

FAQ

Questions people
ask about the case.

Does this mean AI cannot write good marketing email?+
No. The tool was not the failure point. The missing structural check was. An AI-assisted draft can perform well when it is reviewed for consequence, sequencing, proof, hierarchy, and CTA ownership in addition to brand voice and grammar.
How do you catch this before sending?+
Run the draft through a structural audit in addition to brand-voice and grammar checks. The audit should verify the reader consequence, feature-to-outcome translation, visual hierarchy, proof, and CTA language before the email ships.
Is this common?+
It is the pattern whenever a fluency check replaces a structural one, regardless of who or what drafted the email. A fluent sentence can still put the reader outside the action or lead with the feature instead of the user outcome.
